Rather than tracking vanity metrics like lines of code or commit count, these metrics capture the dual goals of velocity and stability. Lead Time measures how quickly value flows from commit to production. Deployment Frequency reflects how often a team can safely deliver. Change Failure Rate reveals quality at the point of release. MTTR measures resilience when things go wrong. Elite teams optimize all four simultaneously — high frequency with low failure rates. When measuring, break Lead Time into stage durations (code, review, build, approval, deploy) to expose bottlenecks. The review queue and approval wait, not build speed, typically dominate.

Beyond the four DORA metrics, Azure DevOps provides built-in analytics for tracking team health. Sprint velocity should be tracked as a trend, not a target. Using velocity as a performance metric incentivizes gaming — inflating story points rather than delivering value. Treat velocity as a planning tool that improves sprint commitment accuracy over time.
